The method
Everything I teach is grounded in the COMPASS Method, my framework for handling difficult conversations without dread or making things worse.
It gives your managers a repeatable way to plan the conversation, stay calm when it gets emotional, say the hard thing clearly, and land on a next step that sticks. Not a script to parrot, but a structure they can lean on under pressure.
Here’s what it stands for:
C – Create Safety. Set the tone so the other person isn’t braced for a fight. This is a conversation, not an ambush.
O – Observe. Lead with what you’ve actually seen. The facts, not your interpretation or the story you’ve built in your head.
M – Motive Check. Check your own intention before you go in. Are you there to sort the problem, or to have a go? It changes everything about how it lands.
P – Present Impact. Spell out the effect the issue is having. On the work, the team, and them.
A – Ask for Perspective. Then stop talking. Hand it over and actually listen to what’s going on for them. You often don’t have the full picture yet.
S – Suggest Desired Outcome. Be clear about what good looks like from here, so you’re both aiming at the same thing.
S – Secure Action Plan. Agree on a concrete next step and how you’ll follow it up. That’s the bit that makes it stick, instead of the same conversation again in a month.
Put a difficult conversation off, and it doesn’t go away. It rolls into next month, only bigger and more expensive than before. That’s as true in a Birmingham boardroom as anywhere else.
I’m Nicola Richardson. I first managed people at 17, when my dad was hospitalised and I found myself running the family tearoom overnight.
